Business efficiency consultant.
R12.4M+ recovered for South African SMEs.

Operational audits for owner-managed companies in Johannesburg, Sandton, Pretoria, Cape Town, Stellenbosch, Durban and Umhlanga. 19 businesses diagnosed, with diagnostic research and planning taking 2–3 weeks. Diagnostic work is quoted as a definitive flat fee after your free discovery call. We measure where profit leaves the business, then close the biggest leak first.

This initial discovery call is strictly confidential. Formal NDAs will be provided prior to any deep-dive diagnostics.

The financial cost of operational blindness

Most SMEs don't have a revenue problem.
They have a leakage problem.

Understanding Operational Blindness — the Burnout & Over-Regulation Matrix for business owners, comparing Type A: Burnout Blindness (mental fatigue) with Type B: Regulation Blindness (process rigidity) across core cause, visible symptoms, your blind spot and optimisation goal.
Operational blindness is a sign of success. Optimisation breaks the cycle.

The matrix above this section explains why the owner can't see the problem. The three silent leaks listed here explain how much it is costing them — the financial consequences of burnout and regulation blindness in action.

  1. Margin erosion you can't trace

    Type A — Burnout Blindness

Cognitive overload forces owners into pure reaction — chasing top-line revenue just to keep the doors open, with no mental bandwidth left to track where the money bleeds out. The erosion is silent precisely because operational blindness prevents the owner from reading the granular data.

The FixA 9-point cost-flow audit restores visibility, pinpointing exactly where rands disappear between revenue and net profit — the direct cure for this blind spot.

    01
  2. Tax exposure surprises every year

    Type A & Type B — Reactive Firefighting

A business should never be surprised by tax if it has forward-looking systems. This leak happens when an owner is too trapped in the daily grind (burnout) or too overwhelmed by general compliance (regulation fatigue) to proactively structure their entity, expenses and provisions.

The FixQuarterly resilience reviews shift the owner out of reactive firefighting and back into an active optimisation goal — structuring the entity before SARS does.

    02
  3. Teams busy, output flat

    Type B — Regulation Blindness

When teams are incredibly busy but output stays flat, they are usually fighting bad internal regulations, bottlenecks, and over-complicated workflows — relying on exhausting hero-effort just to get past the red tape.

The FixProcess mapping replaces hero-effort by cutting the red tape and empowering staff with logical, repeatable systems that actually work on the floor.

The South African context

The friction stifling your growth.

Heavy compliance regulations and bloated technology act as an artificial "growth tax" on South African SMEs. It is levied in hours, not rands — and it is paid by the same owners and managers who should be selling, producing and scaling.

The Friction Stifling Your Growth

First-world compliance obligations drain liquid capital and trap your team in administrative loops. In a developing economy, businesses are forced to carry regulatory weight designed for far larger balance sheets — and the cost lands squarely on cash flow.

Layering complex software on top of that burden creates digital bureaucracy, not speed. Systems multiply, integrations break, and your team ends up managing the software instead of driving revenue.

  • Capital drain
  • Digital bureaucracy

The Antidote: Strategic Operational Efficiency

Strategic operational efficiency dismantles the administrative drag instead of merely ticking compliance boxes. Compliance is treated as a process to be engineered down, not a cost to be absorbed.

My role is to stand between your company and regulatory friction. We prune the digital waste, automate mandatory workflows, and free up the capital and time your business needs to scale.

The result is compliance cost converted into lean operational value. You end up with a resilient engine focused entirely on one metric: your bottom line.

  • Prune digital waste
  • Automate workflows
  • Free capital
  • Resilient operations
The friction stifling South African SME growth versus the antidote of strategic operational efficiency: pruning digital waste, automating workflows, freeing capital and building resilient operations that focus on your bottom line.

Your operational intelligence layer

What I actually do.

A Business Optimisation Specialist is not an accountant, a bookkeeper or a software vendor. My job is the space between them: I read the operational and financial data your business already produces, find where profit escapes, and rebuild the process so it stops. Same revenue, more of it kept.

How business intelligence and logistical flow improve company revenue: data collection inputs feed BI analytics and insights, which produce optimised logistical flow outputs, then performance monitoring closes the feedback loop — driving revenue enhancement through sales growth and revenue preservation through cost reduction, resulting in increased company revenue and growth.
The cycle I run inside your business: data in, decisions out, cost down, revenue up — then measured again.
  1. Step 01

I collect what your business already knows

Sales, purchases, stock movement, payroll hours, supplier terms, SARS filings and delivery records. Nothing new to install — I work with the records you already keep, however messy they are.

  2. Step 02

I turn it into a picture you can act on

I trace every rand from invoice to net profit and rank the leaks by size. You get a written leak register instead of a vague opinion: what is costing you, how much, and why it happens.

  3. Step 03

I fix the flow, not just the symptom

Pricing corrections, supplier and stock rules, workflow redesign, tax structuring and role clarity — sequenced into a 90-day plan so your team can execute without stopping the business.

  4. Step 04

I keep it measured, month after month

A short set of indicators shows whether the fix held. When numbers drift, we adjust early — which is how recovered margin stays recovered instead of quietly leaking back.

Why this helps your business

  • You stop guessing. Decisions are made against measured numbers instead of gut feel or last year's spreadsheet.
  • Cash improves before sales do. Recovering margin from existing operations is faster and cheaper than chasing new customers.
  • Your team gets time back. Cleaner processes and clear ownership remove the admin loops that swallow productive hours.
  • Compliance stops being a surprise. Tax and regulatory exposure is structured ahead of deadlines, not discovered after them.
  • You keep the knowledge. Every engagement leaves documented systems behind, so the improvement does not walk out with the consultant.

The Nemico Consulting Engagement Protocol

How we work!

A clear, five-phase path from first conversation to a board-ready evaluation report, with 2–3 weeks of diagnostic research and planning. No surprises, no scope creep, no internal blame — just measured gaps and a plan to close them.

  1. 01

    The Confidentiality Anchor

Before any document is opened, a POPIA-compliant Non-Disclosure Agreement is in place. Your financial data, tax posture, supplier terms and operational vulnerabilities are protected from day one.

  2. 02

    The Diagnostic Strategy Call

A 15-minute conversation to understand where the friction sits — cash flow, margins, people, compliance or growth plateaus. No preparation is required; I ask the questions that reveal the pattern.

  3. 03

    The Forensic Operational Audit

On-site or remote, conducted quietly around your team's schedule. I observe systems, workflows and data flows — not people — so day-to-day operations continue uninterrupted.

  4. 04

    Data Consolidation & Vulnerability Mapping

Sales, purchases, stock, payroll, supplier terms and SARS filings are cross-referenced against South African sector benchmarks. The result is a ranked leak register, not a vague opinion.

  5. 05

    The Strategic Evaluation Report

You receive a Before & After Process Flow, exact cost of each leak, capital that can be freed, and a 90-day execution roadmap. You now have the numbers to decide what to fix first.

Diagnosis First. Implementation Is Your Choice.

Your diagnosis ends with a ranked leak register, the exact rand cost of each leak, the capital that can be freed and a 90-day execution roadmap — the numbers you need to decide what to fix first. Featured case study · Investment feasibility

Turning an idle building into a micro-greens income asset.

A full operational and financial feasibility study proved an idle building could carry a R1 million start-up loan and still return R871,620 to R19.77M in after-tax annual profit as a vertical micro-greens facility. The audit ran from tray count and Eskom load through to loan servicing and tax.

The brief

The real question was whether this specific building, this R1 million loan and this Eskom bill could still leave money on the table—not whether micro-greens work in general. The client owned an under-utilised property (a former school, offices, reception, TV room and ablutions) and needed to know if converting it into a commercial micro-greens facility could service the debt and still return a profit.

The audit

Three scale scenarios were modelled from tray count and Eskom load through to loan servicing and tax, after every room was measured, mapped and converted into stand capacity.

  • Stand layout — 99 large + 112 small stands, delivering 719 trays per shelving level using existing floor plates only.
  • Cycle economics — R300 sale per tray at R50 SA average production cost, 26 harvests per annum on a two-week grow cycle.
  • True operating costs — Eskom kWh + fixed connection, R48.50 transport crates, stand capex and R3.12 M annual loan repayment layered on top.

After-tax outcome

R19.77M

annual profit at 7-level scale

Even the entry-level 1-shelf scenario clears R871,620 after 27% tax and full loan servicing — proving the building can pay for itself from harvest one.

Numbers pressure-tested against Cape Town's published micro-greens business plan.

  • Vertical yield engineering

Re-purposed an existing 13.4 × 6.2 m building (school, offices, reception, ablutions) into a 211-stand vertical micro-greens facility — 719 trays per level, scalable to 7 stacked levels without a single square metre of new build.

  • Load-shedding & Eskom modelling

Modelled 3,192 kWh/day draw at R2.61 – R3.36 per kWh plus a fixed R3,000/month connection fee, so power cost is priced per tray per 2-week cycle instead of hidden in monthly overhead.

  • Debt-aware profitability

Every scenario is stress-tested against a R1 million start-up loan at 26% (R260,000/month fixed) and 27% company tax — so the annual profit shown is what actually lands in the bank, not a gross-revenue mirage.

Questions

Straight answers before you book.

Book with confidence—these are the answers to the eleven questions business leaders ask most often before engaging us. They cover scope, return, disruption, implementation, confidentiality, timing, staff adoption, compliance, measurement and industry experience.

Book a free 15-minute discovery call
  • What is the guaranteed return on investment (ROI) for this diagnostic?

    +

ROI differs from company to company and depends on the situation. During the complimentary 15-minute discovery call, I can usually estimate the potential monetary value and likely return. The value is rarely limited to one area: I assess the company as one functioning organisation and follow leakage through its infrastructure. Several small improvements across the business can combine into a meaningful increase in profit margin.

  • How much will this audit disrupt our daily operations?

    +

The audit is designed to minimise disruption. I mainly observe how staff, products and logistics move and interact during normal operations. I ask questions as needed, but do not require a dedicated liaison unless occupational health and safety requirements make one necessary.

I need to understand how the company works now and how it could work better. Depending on the complexity of the leakage, I typically complete 2–3 weeks of research, comparison and planning. This establishes relevant local and international standards for speed and cost, and shows how your business compares.

I may request specific figures, confirmation of process steps, or clarification of methods previously implemented by management or staff. This helps me identify and calculate the best intervention for the company’s current growth stage.

I then align the research with the suspected leakage or the outcome management wants to achieve. This is often where the biggest bottleneck appears: boardroom strategies can be misaligned with operational realities. My role is to bridge that gap by translating executive goals into practical floor-level workflows without disrupting daily output.

Finally, I meet with management to explain what is happening now, what should be happening and where optimisation is possible. I aim to keep this findings session within one hour, although complex findings may require longer.

  • Do you implement the solutions, or just hand us a theoretical report?

    +

The level of implementation support depends on what your company needs. You can begin with a free discovery call and then choose from three service options.

    Free discovery call

    • Ongoing monthly consulting sessions
    • On-site workshops and team training
    • Tailored optimisation frameworks
    • Monthly progress tracking and reports
    • Priority support and direct access
    • R20,000–R40,000 per month on a retainer basis
  • How do you guarantee the confidentiality of our financial and proprietary data?

    +

Every engagement begins with a strict, POPIA-compliant Non-Disclosure Agreement. We operate as your silent engine. Your proprietary data, operational vulnerabilities and financial position are kept separate, processed securely and never used as public case studies.

  • How quickly will we see a measurable impact on our cash flow?

    +

The timing depends on the implementation plan. A quick fix, such as adding online ordering so customers can make faster purchasing decisions, may produce a financial impact within 7–14 days of activation. A necessary business expansion may require the company to accumulate capital before implementation and can take 12–24 months to appear fully in the financial statements. We can estimate the potential income beforehand and complete a post-installation review for more accurate results.

Some interventions have no obvious investment cost but create substantial operational value. For example, one annual planning session can allow staff to schedule leave and weekends off for the coming year. Completing that plan by 20 December can strengthen trust, help employees feel considered and reduce unexpected leave disruptions during peak sales periods.

  • How do you handle staff resistance to automation and new workflows?

    +

Management often asks this, and my response is: ‘If I placed you in their position today, could you do their work better than they do?’ Resistance occurs when workflows are designed in a boardroom without testing friction on the floor. We involve operational reality and make sure new technology makes employees’ work easier, not harder.

For example, replacing a physical loyalty card with a mobile app may look excellent on paper, but weak Wi-Fi, low screen brightness and app-loading times can create a 20-second delay for every customer at the till. We do not engineer a workflow from the boardroom without testing its practical impact on the floor.

  • Will these operational changes maintain our regulatory compliance?

    +

We do not compromise compliance for speed. South African regulatory frameworks, including SARS and B-BBEE requirements, are treated as engineering parameters rather than obstacles. Our goal is to automate mandatory compliance workflows so they happen reliably in the background, maintaining compliance without draining daily operational hours.

  • What specific metrics will we use to measure the success of your intervention?

    +

I use a clear before-and-after measurement matrix. The longer I work on a project, the more detailed and accurate the calculations become. A major leakage is often the cumulative effect of several smaller problems, so finding the full combination may require reviewing multiple divisions.

Strategic conclusion: by removing digital bureaucracy and redesigning physical staging areas, the client converted R1.65 million of administrative drag into lean, deployable capital within 90 days.

    Secondary capital opportunities

    • Invest the R1.65 million in higher-yield opportunities
    • Purchase additional inventory to generate greater sales
    • Expand into new markets and locations
  • Have you solved this exact bottleneck in our specific industry before?

    +

To maintain absolute confidentiality and protect your supply-chain advantages, we observe strict vendor exclusivity and do not consult concurrently for direct market competitors. Working with competitors would compromise trust and future business. We do, however, value working with companies in symbiosis: helping suppliers and clients along the same production line can extend benefits throughout the supply chain.

Each project starts from scratch and is never copied from a local competitor’s previous evaluation. The structural backbone of business is universal, which allows proven operational strategies to be adapted across different sectors. This provides fresh, uncompromised insight without breaching an NDA.

  • What happens if you conduct the audit and find no significant profit leakage?

    +

Optimisation specialists assume that some form of waste exists everywhere. If visible friction such as slow inter-branch logistics, duplicate data entry, excessive inventory buffers or administrative bloat is absent, the audit shifts to silent leakage. Confirming that systems are strong is valuable, but we also test whether the business is making the most of that strength.

    • Opportunity cost of capital: cash flow may be stable, but capital could still be trapped or underutilised rather than generating a robust return. This can lead to an investment review and diversification of cash flows.
    • Drag of complacency: systems may work today, but the audit tests whether they can absorb a sudden 15% increase in input costs, a supply-chain shock or the departure of a key employee.
    • Digital maturity: automated workflows may still be two years behind the technological curve if they do not yet use suitable generative AI or predictive data models. We identify work that AI can support and help the business prepare responsibly.
  • Do you write business plans or funding applications?

    +

No. We don't write business plans or funding applications — we find and fix the operational leaks costing you money. Every engagement starts with a forensic operational audit that quantifies each leak in rand, ranks them by financial impact and ends with a 90-day execution roadmap. If what you actually need is a funding document, a business plan or a strategy deck, we'll tell you on the free 15-minute call and point you elsewhere.

Global Reach. Remote Execution.

International consulting — remotely or in person.

Operational friction has no borders. Nemico Consulting delivers its Strategic Financial Resilience Programme to scaling businesses worldwide: remote-first operational audits, with on-site evaluations where physical observation matters.

Remote consultation

Our primary delivery method uses secure video conferencing, live screen-sharing and controlled access to digital records to examine workflows without travel overhead.

  • UK, Europe & UAE: live sessions during agreed core business hours, operating from SAST (UTC+2).

  • North America & APAC: asynchronous reviews of securely shared records and digital workflows while your team is offline.

International on-site evaluations

Manufacturing plants, large-scale agriculture and complex warehousing can require in-person observation. We map physical logistical friction from trigger to output, then consolidate the evidence off site.

Your scope, access arrangements and travel budget are agreed before work begins. Every engagement remains covered by a strict NDA.

Travel within South Africa and Southern Africa

The same certainty applies closer to home. Wherever we attend on site, travel terms are confirmed in your written quote before work begins.

  • Gauteng & Pretoria East: routine visits within an agreed radius of Pretoria East carry no separate travel charge.

  • Rest of South Africa: own transport is billed at an agreed per-km rate, while flights, accommodation and transfers are billed at actual cost.

  • Southern Africa: Namibia, Botswana, Zimbabwe, Mozambique, Eswatini and Lesotho follow the international basis — return flights, accommodation, transfers and visas at actual cost.

Onsite deployments in South Africa and Southern Africa are secured with an upfront mobilisation fee to book flights, accommodation and logistical arrangements.
